A failed delivery attempt triggers an NDR event at the courier. If that event isn't detected and acted on within hours, it silently becomes an RTO 3 days later. By then, you've paid for the forward shipment and you're paying for the return. The customer never got a reattempt.
High RTO Is Eating Into Margins

Courier Selection Engine
Each order triggers the courier selection engine. Inputs: pincode serviceability per courier, order weight and dimensions, delivery SLA, product type (standard, high-value, cold chain), COD vs prepaid, and real-time courier performance data from the analytics layer. Output: the optimal courier for this shipment. The engine runs automatically - ops teams configure the selection policy, not individual order decisions. Selection logic improves continuously as performance data accumulates.

AWB Generation & Label Creation
Once a courier is selected, the AWB (Airway Bill) is generated via the courier's API. Label creation follows immediately. For aggregator integrations, this goes through the aggregator API. For direct integrations, each courier has its own AWB and label API with different rate limits and retry requirements. The integration layer abstracts this - the OMS requests a label; the logistics layer handles courier-specific API calls, retries, and error states transparently.

Tracking Event Ingestion
Tracking events from couriers arrive via webhooks (preferred) or polling. The normalisation layer maps each courier's status codes to a standard internal event set - because Delhivery's "OFD" and Bluedart's "OUT_FOR_DELIVERY" are the same event but different status codes. Customer communication triggers - shipped, out for delivery, delivered, failed attempt - fire on normalised events, not raw courier statuses. This means the customer experience is consistent regardless of which courier is handling the shipment.

NDR Detection & Reattempt Workflow
When a normalised NDR event is detected, the automated reattempt workflow triggers immediately. Step 1: customer notification with reattempt scheduling link. Step 2: if no response within the configured window, escalate to a second attempt with an updated delivery slot. Step 3: after N failed reattempts, the shipment is flagged for RTO and the OMS is updated to trigger the refund or cancellation workflow. Each step has a defined timer, communication template, and escalation rule - no ops team involvement required for standard NDR resolution.

Delivery Confirmation & OMS Update
A delivery confirmation event from the courier closes the shipment in the OMS - marking the order as delivered, releasing COD remittance expectations, and triggering the post-delivery customer flow (review request, warranty registration, or return window open). For COD orders, the remittance tracking layer monitors the expected remittance date and flags delays. For returns, the delivery confirmation opens the return window in the customer-facing portal.

Invoice Reconciliation & Performance Analytics
Courier invoice lines are reconciled against expected charges for each AWB. Discrepancies - excess weight charges, unapplied discounts, COD remittance differences - are flagged for dispute.
